Sort every block into four buckets

  • Revenue work only you can do: selling, key relationships, the craft clients pay for.
  • Strategic work only you should do: direction, hiring, big decisions.
  • Delegatable work: recurring, rule-based, off-core. Inbox, scheduling, data entry, invoicing, research, follow-up.
  • Waste: tasks that should not happen at all. Kill these, do not delegate them.

Price each block

Take your target annual income, divide by working hours, and you have a rough hourly value. Now look at every delegatable block and ask: am I doing $15-an-hour work at a $150-an-hour rate?
